Workplace behaviours that look professional but are actually toxic

Some workplace behaviours are praised as signs of ambition, commitment or professionalism. But behind the polished language, they can create an unhealthy work environment.

Here are some seemingly ‘professional’ habits worth questioning.

Always being available

Answering emails late at night, working through lunch and never taking leave can look like dedication.

In reality, a culture where employees feel pressured to be constantly available can blur healthy boundaries and contribute to burnout. Being reliable does not mean being permanently reachable.

‘Constructive’ criticism that never stops

Honest feedback is essential, but constant criticism disguised as high standards can become damaging.

As reported by Forbes, if someone is repeatedly singled out, humiliated or made to feel incapable, the behaviour may cross the line from performance management into workplace bullying or harassment.

Keeping everything ‘strictly professional’

Professionalism should not mean withholding information, excluding colleagues or refusing to collaborate.

Deliberately leaving someone out of meetings, conversations or opportunities can become professional isolation — behaviour identified by South Africa’s workplace guidance as a form of harassment when it forms part of harmful conduct.

Aggressive ambition

Being competitive can be healthy. Undermining colleagues, taking credit for their work, withholding information or deliberately setting someone up to fail is not.

A successful workplace should reward achievement without turning colleagues into rivals.

The ‘tough boss’ persona

Intimidation is not effective leadership. Shouting, threatening job security, excessive monitoring or using seniority to silence people can create fear rather than respect. According to Healthline, a sabotaging boss who sets you up for failure and is micromanaging forms part of a toxic work environment. 

South Africa’s Code of Good Practice calls for workplaces where employees’ dignity is respected, and harassment is actively addressed.

What professionalism should look like

Healthy professionalism includes accountability, respectful communication, reasonable boundaries and constructive feedback.

If a behaviour consistently leaves people anxious, excluded, intimidated or afraid to speak up, it deserves closer scrutiny — no matter how polished it appears.
